Who is deciding? Who is doing? Who is responsible?

Decisions move. Consequences land somewhere else.

People and organisations fail when the structure prevents coherent action. Sovereign Minds begins with a two-part set.

A book. And the manual that goes with it.

Each volume of Sovereign Minds is a book written to shift how you see your situation, and a field operating manual designed to make that visible in practice, between you and someone whose role sits differently from yours.

The book is written for three positions:

  • People carrying the consequences of decisions made by others
  • People shaping decisions that affect others
  • People who occupy both positions, sometimes in the same week

A Sovereign Mind

To understand

Read on your own. Changes how you read your situation, giving you the vocabulary and structural lens to see how authority, responsibility, and consequence are distributed in practice.

The argument is built from a life lived inside the conditions it describes: across Kuwait, Sweden, Malaysia, France, Belgium, Switzerland, Ghana and the European institutional machinery, shaped by war, displacement, and years inside complex systems where responsibility could not be deferred.

Field Operating Manual

To apply

Worked through in parallel with a counterpart whose role sits differently from yours. Each chapter contains two tracks. Read your own track first, then compare.

The book changes how you read your situation. The manual makes that visible in a conversation with someone else. Together they produce a conversation the organisational structure usually prevents.

How it works

Three steps.

Step one
Read the book alone.

Change how you read your situation. The goal is not agreement with the argument. It is clarity about the structure you are inside.

Step two
Choose a counterpart.

Someone affected by your decisions, or someone whose decisions affect your work. If unsure, start where there is already friction or dependency.

Step three
Work through the manual together.

One chapter. One 30 minute conversation. That is enough to see how the work is useful in your situation.

About the author

Nadia Alter

Nadia Alter has co-founded and led companies, and held leadership positions inside organisations, across conditions where decisions travel faster than the systems designed to absorb their consequences. Her work spans technology, governance, product design, internet infrastructure, carbon markets, fashion, and jewellery, often operating across contexts where mandates conflict, conditions shift, and responsibility does not align cleanly with authority.

She has built and run large-scale distributed collaboration systems spanning over 80 countries across Europe, the Levant, North Africa, Asia, and North America. The argument in these books is built from a life lived across Kuwait, Sweden, Malaysia, France, Belgium, Switzerland, Ghana and the European institutional machinery, shaped by war, displacement, and years inside complex systems where responsibility could not be deferred.

Danielle Deibler, CEO at Marvelous.ai · former direct report at Quad9

What impressed me most was her ability to bridge the gap between strategy and user experience. While that in itself is a rare find, it's the way she pulls it all together that makes for truly interesting solutions to complex problems.
